When to replace motorcycle brake pads

Replace motorcycle brake pads when the friction material is down to 2 mm — about the thickness of a coin edge — and immediately if you ever hear metal-on-metal grinding. Check them monthly: it takes two minutes with a torch and costs nothing. Most riders wait for a noise instead, and by the time a pad announces itself, the disc is usually paying for it.
Reading the pads through the caliper
Crouch at the caliper with a torch and sight along the disc. You are measuring the friction material — the dark block bonded to the metal backing plate — not the whole pad. A pad can look substantial from the side while carrying a millimetre of usable material. Most calipers give a clear view of the pad edges from the front or the back; on some you look down from the top, and on a few a small inspection mirror earns its keep.
Two references help. Many pads have wear grooves cut across the friction face: when the grooves are gone, the pad is done. And new pads start with roughly 4–5 mm of material, so at 2 mm you are past halfway and wearing faster — thin pads run hotter, and hot pads wear quicker.
While you are down there, compare the inner and outer pads, and check both calipers on a twin-disc front. They should all wear at about the same rate. A pad noticeably thinner than its partner is a symptom worth keeping in mind — it means the caliper is not centring properly, and it gets its own section below.
Wear rates, and what shortens them
Typical pad life is 15,000–30,000 km (9,000–19,000 miles), and the spread is honest: a smooth open-road rider and a hard-charging commuter can differ by a factor of three on the same pads. City traffic, two-up riding, luggage, and wet gritty roads all shorten it.
Commuters often wear the rear faster than the front. Low-speed traffic work leans on the rear brake, and rear pads are usually smaller. Sport riding reverses the pattern. Either way, the monthly check covers both ends — the rear caliper is easy to forget precisely because the front does the dramatic work.
The check cadence should tighten as the material thins. At 4 mm, monthly is fine. At 3 mm, look every couple of weeks and order the new set, because the last millimetre goes faster than the first — the thinner pad soaks up more heat, and heat accelerates wear.
The way to know your own rate is to write it down. A maintenance log entry with the date and odometer at each pad change turns the next one from a surprise into a scheduled item — after one full set you know your wear per thousand kilometres.

Most modern bikes come with sintered pads and discs rated for them, and staying with sintered is the sensible default: consistent bite hot or cold, wet or dry. Organic suits lighter bikes and riders who value feel at the lever over outright power. The one real rule is to check the manual before switching compounds — some discs are not rated for sintered pads and will wear fast under them.
Bedding in, and what uneven wear means
New pads need bedding to transfer a thin, even layer of pad material onto the disc. Keep it simple: for the first 100 km (60 miles), brake normally but avoid long, hard braking from speed, and build in a dozen firm stops from moderate speed with time to cool between them. New pads that feel slightly wooden for the first few rides are normal. Pads that squeal after bedding in are usually vibrating, not failing.
Glazing is the other bedding failure. Prolonged light dragging, or one badly overheated stop, polishes the friction face into a hard, shiny layer that bites poorly and tends to squeal. A light sanding on a flat surface recovers a glazed pad; a proper bed-in prevents it in the first place.
Uneven wear is a diagnosis. One pad much thinner than the other means sticking slide pins on a floating caliper, or a lazy piston — clean and regrease the pins with the correct grease at every pad change and the problem mostly never appears. A pad worn at an angle is hanging up in its carrier. Fix the cause while the caliper is off, because new pads fitted over a sticking caliper wear out one-sided too.
The disc and the fluid get a look too
Pad changes are when disc problems surface. Measure disc thickness against the minimum stamped on the carrier, and feel for a lip at the outer edge. A pulse through the lever under braking is a disc symptom, not a pad symptom, and new pads will not cure it.
Pushing the pistons back to fit new pads also raises the reservoir level and shows you the fluid. If it is darker than pale straw or more than two years old, change it — it is cheap, and old fluid undoes good pads exactly when the brakes get hot.
And the plain safety line: grinding means the friction material is gone and the backing plate is machining your disc. Ride no further than you must, replace the pads before the next ride, and expect the disc to need measuring.
