Fork oil: the service interval everyone skips

Fork oil needs changing every 20,000–40,000 km (12,500–25,000 miles), or about every two years if the bike is ridden hard. It shears down and picks up contamination the same way engine oil does. The difference is that almost nobody changes it — most bikes reach the end of their life with the factory fill still in the legs. If your owner's manual gives an interval, that number wins. Plenty of manuals barely mention it, which is how fork oil became the service everyone skips.

Why fork oil wears out

Fork oil is the damping medium. Every time the front wheel moves, oil is forced through small orifices and valve stacks inside the fork leg, and that resistance is what controls the spring. The spring holds the bike up; the oil decides how fast the fork is allowed to move.

Working oil degrades three ways. It shears: repeated high-pressure squeezing breaks the oil down, viscosity drops, and damping fades with it. It contaminates: bushings, springs and seals shed fine metal and coating particles into it, and that debris grinds at the sliding surfaces it floats past. And under hard use it aerates, which makes damping inconsistent from one stroke to the next.

You change engine oil on a schedule because you accept that working oil degrades. Fork oil leads a gentler life — no combustion, less heat — which is why its interval is three to four times longer. It is not infinite, and off-road use roughly halves it.

How dead fork oil feels

The decline is gradual, and you adapt to it without noticing. Riders regularly describe a fork service as making the bike feel new again, which says more about the old oil than the new.

There is a quick garage test worth knowing. Hold the front brake and push down hard on the bars, then let go. A healthy fork rises back once, smoothly, and settles. A fork that springs back fast and bounces a second time has lost its rebound damping — that is the spring working unopposed.

If the front feels vague and your sag and preload are already set correctly, tired oil is the next suspect. No amount of clicker adjustment compensates for oil that has stopped working — the adjusters only meter what the oil provides. And "hard use" in the interval above means what it sounds like: loaded touring, two-up miles, sport riding, rough surfaces. A gently ridden commuter can stretch towards the long end; a bike that works for a living cannot.

Weights: 5W to 15W

Fork oil comes in weights from roughly 5W to 15W, and most street bikes take 10W or the manual's equivalent. Thicker oil slows the fork down: firmer, more controlled, harsher over small bumps. Thinner speeds it up: plusher, but floatier.

Two things are worth knowing before you buy. Fork oil weights are not standardised between brands — one maker's 10W can flow like another's 7.5W, and the centistoke figure on the datasheet is the only comparable number. And the manual's specification is the baseline: run it for the first change, and make any feel experiments one weight step at a time on a later one. Change the oil and the weight together and you cannot tell which did what.

Doing it yourself, honestly

This is a doable home job on many bikes and a miserable one on some. On conventional damper-rod forks the work is straightforward: front wheel off the ground on a proper stand, legs out (or drain bolts, where fitted), old oil drained overnight, then refill with the exact quantity — or better, set the oil level in millimetres from the top of the tube, springs out and fork compressed. The level matters more than it looks: it sets the air gap, which acts as a secondary spring over the last third of the travel.

Cartridge forks are a harder job — more disassembly, a couple of special-tool moments, and more ways to trap air in the damper. Read a model-specific guide before committing a weekend to them.

The seals are the decision point. If they are dry, an oil change alone is a patient Saturday morning and $20–40 (€18–37) in oil. If they are weeping, you are into seal drivers, careful cleaning, and a real chance of scoring a stanchion — the point where a shop starts to make sense. A shop fork service typically runs $150–350 (€140–330) including seals.

However it gets done, write it down with the odometer reading in a maintenance log. Fork oil is the interval nobody remembers, and a dated entry is the only reliable evidence it ever happened. It also slots naturally into a full service day alongside the other every-few-years jobs.

Leaking seals will not wait

A wet ring on a stanchion means the seal has failed, and it does not get better. The oil runs down the leg — on most bikes, straight towards the front brake. Fork oil on a disc takes most of your front brake with it, so if a leak has reached the disc or pads, stop riding until the brake is cleaned, the pads replaced and the seal done. Short of that, a weeping seal is a this-month job, not a someday job: every ride costs oil volume and damping, and the two legs drift apart in behaviour as one loses its fill.

How do I know if my fork oil needs changing?

Count backwards. If you cannot name when it was last done and the bike has more than 30,000 km (19,000 miles) on it, it is due. Symptoms confirm it — wallowing, extra dive, clunks over sharp edges — but their absence proves little, because the fade is slow enough to adapt to without noticing.

Can you change fork oil without removing the forks?

Only on the minority of forks with drain bolts at the bottom of the legs, and even then it is a compromise: you cannot measure the oil level accurately, so you are trusting the drained volume. Most modern forks have no drain bolt, and removing the legs is the normal route.

What happens if you never change fork oil?

Damping fades until the spring is doing all the work: the front wallows, dives hard under braking, and bottoms over bumps it used to absorb. Contaminated oil also accelerates bushing and seal wear, so the eventual rebuild costs more. Nothing fails on any single day, which is exactly why it goes unnoticed.

Is thicker fork oil better?

No. Thicker oil just means slower damping — more control at the cost of harshness over small bumps. The right weight is the one the fork's valving was designed around, which is the manual's spec. Go one step thicker only if the front still feels underdamped on fresh oil of the stock weight.
